n8n vs Zapier at a glance
Short answer: Zapier is usually the faster starting point for operations teams whose apps and actions are already supported. n8n is usually the stronger starting point for technical teams that need custom APIs, deeper data transformation or a choice of cloud and self-hosted deployment. Test the complete workflow before committing.
Neither platform removes the need to understand the business process. Write down the input, the changes each app must receive and the condition that means the work is complete. A connector logo does not guarantee support for your custom object, attachment or authentication method.

Operations-led team
Start with Zapier if the required actions are supported and the workflow owner is comfortable maintaining them. Prove the entire flow, including its exception path, before adding more automation.
Technical or platform team
Start with n8n if you need to shape API payloads, combine data sources or control deployment. Assign an owner for updates and incidents as part of the decision.

n8n vs Zapier pricing: count the right unit
At our 28 September 2026 pricing check, n8n lists Cloud Starter at €20 per month billed annually, with 2,500 executions, and Pro at €50 with 10,000 executions. Zapier lists a free plan with 100 tasks and Professional starting at US$19.99 per month. Its selected task tier and billing option affect the quote. n8n meters paid workflow plans by executions. Zapier meters task usage, and some AI, code and connector actions have higher rates. Its documentation excludes triggers and several built-in tools from tasks. Read the specific rates instead of multiplying every box on the canvas by one. Task rates · Task counting rules.
Worked example / Assumptions, not a quote
1,000 completed runs. Four billable actions each.
Assume every incoming event starts one n8n production workflow. The equivalent Zap performs four successful standard app actions at one task each. No AI calls, paid routing, loops, replays or other workflows are included.
This compares units, not euros with dollars. Select a plan that covers the usage, then add your other workflows and a buffer based on observed failures. At eight billable actions per run, the same assumptions produce 8,000 tasks; one complete n8n workflow per event still produces 1,000 executions.
Also model schedules: a workflow running every five minutes runs 8,640 times in a 30-day month, even when the business has few new leads. Event-based design may fit better. Include infrastructure, maintenance hours, third-party API charges and AI model usage in a separate cost line. 03 / Ownership
Self-hosting is an operating commitment
n8n offers Cloud and self-hosted options. Self-hosting lets you choose where the instance runs, but connected APIs and AI providers may still receive data. Draw the full data path before deciding that one hosting choice satisfies your requirements.
Budget for deployment, database backups, credential protection, updates, logs, monitoring and a restore drill. Name the person who will recover a failed instance on a busy day. A low server bill is only one part of the cost; a managed service still leaves workflow logic and account permissions with your team.
The Community Edition is source available under the Sustainable Use License, rather than unrestricted open source. Permitted internal use differs from reselling a hosted automation service or managing customer workflows and credentials. 04 / An implementation example
A lead follow-up workflow in either platform
Consider an enquiry asking for a CRM walkthrough. The outcome is one usable CRM record, an accountable owner and an appropriate next step. This proposed design can be implemented with supported connectors or APIs; it is not a claim of a prebuilt Marsen integration.
- Capture and validate. Accept the form event. Require a request ID and contact method, record the page and campaign source, and separate obvious spam from enquiries needing review.
- Match before writing. Search for an existing contact using a normalized email address or your approved match rule. Store the event ID so a repeated delivery does not create another lead.
- Assign a next step. Route by product interest and the team’s ownership rules. Missing territory or conflicting records should enter a review queue with an owner.
- Prepare a response. Use an approved template or draft from the enquiry and verified product facts. Do not let a generated reply invent pricing, availability or commitments.
- Approve, send and record. Let the owner review a personalized draft. Send through the connected channel only after approval, record the message ID and create the follow-up task.

05 / Beyond the happy path
Design failures and approvals before launch
A timeout after sending an email is different from a timeout before sending it. Retrying the complete workflow can duplicate the message. Save a unique event ID and the external system’s response ID, check whether the action completed, then resume from the appropriate step.
Use bounded retries for transient errors such as rate limits. Authentication failures and invalid fields need a named owner, an alert and enough redacted context to diagnose the problem. Keep the original event available for controlled replay. Avoid recording secrets or unnecessary personal data in logs.
For approvals, define the reviewer, expiry, rejection path and permitted action. A missing response must not silently become permission to send. 06 / First-hand evidence
What our n8n migration fixture actually tested
On 6 September 2026, Marsen ran a synthetic lead-intake fixture through n8n 2.19.3 locally. Six scenarios made seven CRM POST attempts and created two unique records. A subsequent export/import replay made one POST and created no duplicate record.

The test verifies the fixture's mapping, duplicate handling, review branches, retry behavior and n8n export/import replay. It does not compare Zapier speed, reliability or task usage because the same corpus has not been run through a real Zap. Inspect the timestamped results and sanitized workflow export.
A repeatable selection test
Compare the same outcome in both platforms.
Use the equivalent-workflow acceptance worksheet to record valid input, replay, a temporary failure, invalid email, missing permission, a permanent failure and restore/replay. Start with the same fictional input and desired destination record. Set the acceptance rule before running either platform.
Every worksheet run starts as not run. Our September 6 n8n fixture remains a separate historical observation. We have not executed the equivalent Zapier workflow, so this worksheet contains no Zapier performance, reliability or savings result.
- Record the plan or runtime version, exact input, mapping and retry policy.
- Inspect the destination record, duplicate count and visible failure state.
- Save the run reference and redacted evidence. Read actual billed usage from the account report.
- Record build time, recovery effort and recurring costs separately.
Replaying a complete Zap can consume tasks for successful actions that run again. Failed steps and triggers have different treatment from successful actions. Check the current task rules and actual account usage instead of treating each canvas box as one task.
The existing lab uses a local CRM endpoint that a cloud Zap cannot reach. Read the test setup and evidence requirements before adapting it. Use an isolated test destination and fictional records. Compare the business case using the ROI calculator's positive and negative scenarios.
07 / Switching responsibly
Before migrating from Zapier to n8n
- Inventory: list live workflows, owners, credentials, destinations and monthly usage. Include quiet workflows that run only at month-end.
- Map: document field names, time zones, custom objects, attachment sizes and the difference between a missing value and an empty value.
- Rebuild: reproduce filters, branching, permissions and error handling. Treat connector defaults as behavior to verify.
- Validate: use approved sample data to test normal, duplicate, incomplete, rejected and rate-limited events. Compare resulting records, not just green execution indicators.
- Switch: use one active writer per destination during cutover. Preserve the previous configuration, record the switch time and define a rollback condition.
- Observe: reconcile inputs against completed outcomes. Review failures and costs before expanding the migration.
Keep a working Zap if the move has no clear benefit. Migrate a bounded workflow first when control, maintainability or measured operating cost justifies the work.

We rechecked the public n8n and Zapier pricing pages and Zapier task-counting rules on 28 September 2026, then separated vendor-documented product facts from Marsen's decision guidance and local fixture evidence. Prices are entry points, not equivalent capacity or a quote. Plan features, exchange rates, taxes and usage rates can change.

Is n8n better than Zapier?
Choose n8n when deployment control or complex API and data logic matters and a technical owner can maintain it. Choose Zapier when an operations team can solve the workflow with supported app actions on a managed platform. Validate the exact integration and the person responsible for failures before choosing.
Is n8n cheaper than Zapier?
Not for every workflow. Compare monthly executions with the actual task rates and successful actions in your Zap. Then add hosting, maintenance, premium features and external API or model charges. A multi-action workflow can make execution pricing attractive, but a low-volume Zap may cost less to operate.
Is self-hosted n8n free?
The self-hosted Community Edition is available under the Sustainable Use License, subject to its permitted uses. Servers, backups, monitoring and maintenance still cost time or money, and some features require a paid plan. Check the license before hosting workflows or credentials for customers.
Does every Zapier step use a task?
No. Zapier’s task-usage documentation excludes triggers and several built-in tools, including Filter, Paths and Formatter. Some AI, code and other product actions have different usage rates. Count the steps that actually execute using the current rules for your account.
Can I move workflows from Zapier to n8n?
Yes, but treat it as a rebuild and validation project rather than a one-click conversion. Recreate credentials, triggers, field mappings, filters, retries and approval rules. Test duplicates, missing fields and failures before switching the production trigger.
Which is better for AI agents?
Choose using the actions, permissions and review process your agent needs. Evaluate the model connection, cost per completed outcome, handling of uncertain output and approval before external actions. An AI demo alone does not establish that either platform is ready for your production workflow.
What is the biggest difference between n8n and Zapier?
n8n gives technical teams more control over workflow logic and deployment, including self-hosting, while Zapier emphasizes a managed experience and broad packaged app coverage. The practical difference is who will own the workflow and whether the exact actions, controls and usage model fit it.
